When to bring in a strategic advisor before choosing a vendor

By NovaPath · Published

Bring in advisory support when the next decision is unclear: what problem to solve, which work to prioritize, whether AI belongs in the process, or what a successful implementation should achieve.

Recognize the decision gap

Your team may agree that work is slow while disagreeing about the cause. One person sees a missing tool; another sees unclear ownership; another sees inconsistent information. Buying software before resolving that disagreement can leave the original problem intact.

Advisory work can help structure the decision, surface assumptions, and compare approaches. It should produce something the organization can use to choose and act.

Questions worth resolving first

  • Which problem is important enough to address now?
  • Who experiences it, and what evidence describes it?
  • Is the constraint a process, information, capacity, or technology issue?
  • What would improve without adding another tool?
  • Which options fit the organization’s resources and responsibilities?
  • What evidence would justify a wider implementation?

Agree on an output

Possible scoped outputs include a current-workflow map, prioritized opportunities, decision criteria, a pilot outline, or an implementation plan. Confirm the actual deliverable, reviewers, fee, and timeline in the engagement agreement.

A useful deliverable separates observations from assumptions and recommendations from approved decisions. It should identify unresolved questions rather than disguising them as certainty.
